For those sorts of AUs to work for me the grasp of the characters has to be superb, otherwise they just fall a bit.. flat.

I very much agree - it seems to be a case of working out all of the key, core parts of a character and either keeping them directly or translating them. Hmm. I think, as you say, that would very fun to attempt at least.
